A rope-pulling experiment from 1913 still explains your worst meetings

Max Ringelmann measured exactly how much effort a team loses per person added. The number should scare anyone building a headcount.

In 1913, French agricultural engineer Max Ringelmann had groups of men pull on a rope while he measured the force with a dynamometer. A single man pulling alone exerted, on average, a certain amount of force. Add a second man, and the total went up — but not to double. Add more, and the gap between what the group produced and what the sum of individuals would have produced kept widening. By the time the group reached eight people, each person was contributing roughly half of what they'd pulled solo.

Two separate things were happening, and later research teased them apart. Some of the loss was coordination — people literally pulling out of sync, wasting force against each other. But a real chunk of it was motivational: in a group, no single person's slack is easy to spot, so people quietly stop pulling as hard, confident the others will cover for them. Psychologists later named this half social loafing.

The instinct in most organizations facing a hard problem is to add people to it. Ringelmann's rope says that instinct has a hidden tax, and the tax gets steeper as the group grows, not more efficient. The fix that shows up across a century of follow-up studies isn't a pep talk about teamwork. It's making individual contribution visible again — assigning identifiable pieces of the work to identifiable people, so slack has somewhere to be seen.

A bigger team isn't automatically a stronger pull. Sometimes it's eight people quietly pulling at half strength, each one certain someone else has it.
